What’s going on
Twenty to forty-nine people. Full manager layer. Two products. The old move (add people, buy more ads, grind harder) starts to fail.
Ads convert worse on colder traffic. Cost per customer creeps up. Core closes get uneven. Churn rises with volume and the new product. Security and access get sloppy because people join and leave constantly.
Optimize is where leadership means process: small improvements that stick, training that repeats, segments that show who’s stuck, money views that show whether growth spend returns.
What to do (in order)
1. Put both products on an improvement cadence
Not heroic rebuilds. Install a repeatable way to ship small upgrades on product A and product B without freezing both. One improvement at a time: find what’s weak, fix why, create a better way, test it, train people, monitor results, make it stick.
2. Industrialize ads and retrain sales
Ad assembly so volume doesn’t mean random creative chaos. Sales training, coaching per person, team rhythm so core closes stop depending on one hero.
3. Segment customers before churn becomes a mystery
Cohorts and activation points: who got stuck, who expanded, who left. Volume without segments is just louder failure.
4. Lock the digital doors
Cybersecurity, malware, passwords. Joiners get access on a checklist. Leavers lose it on a checklist. IP and data are company assets, not souvenirs.
5. Hire above your network and pay like seniors expect
Headhunt. Multi-step interviews for different skills. Benefits and retirement so serious candidates can say yes. Finance: AR/AP that scales, finer numbers, balance sheet, quarterly tax discipline.

Common traps
- More of the same: hiring into a broken process.
- One product neglected: second product shiny, core rotting.
- Training once: a workshop is not a system.
- Open access forever: ex-employees still in the tools.
- Growth spend without a balance sheet: feelings instead of returns.
